Engineer to Order (ETO)

Definition

Engineer to order (ETO) is a manufacturing model where a product is designed and engineered specifically for each customer order, rather than assembled from predefined options. It applies when what the customer needs does not exist yet as a standard product, so engineering, drawings, and often new parts are created per job. ETO offers the most flexibility of any manufacturing model and carries the most complexity in quoting, engineering, and production.

What is engineer to order?

In engineer to order, the sales conversation starts before the product design exists. Requirements are gathered, engineering produces a design and drawings, and only then can the product be costed, quoted, and built. Common in heavy equipment, industrial systems, and custom machinery, ETO means each order can be effectively unique, and the engineering effort is part of the deliverable.

How is ETO different from configure to order?

Many manufacturers do both: a configurable base product (CTO) with an engineered-to-order path for requests that fall outside the standard options.

Why is engineer-to-order quoting so complex?

ETO quoting has to account for engineering time, materials that may not be finalized, and production steps that vary by job, all before the design is complete. Estimators often work from past jobs, tribal knowledge, and spreadsheets, which makes quotes slow, inconsistent, and hard to hand off. Because each quote carries real engineering assumptions, small errors can turn into large cost and delivery problems downstream.
