Configure to Order (CTO)

Definition

Configure to order (CTO) is a manufacturing approach where a product is assembled from a set of predefined options only after a customer places an order, rather than being built to stock or engineered from scratch each time. It lets a manufacturer offer real product variety without holding finished-goods inventory, because the final configuration is chosen at the point of sale. CTO sits between make to stock and engineer to order: the components and rules already exist, and the customer's choices decide how they come together.

What is configure to order?

Configure to order means a customer selects from valid, predefined options (sizes, materials, features, add-ons) and the manufacturer builds that specific combination on demand. The building blocks are known in advance, so there is no new engineering for each order. Think of a machine offered in several frame sizes, motor options, and finishes: every combination is buildable, but the unit is only assembled once the order is confirmed.

How is CTO different from make to order and engineer to order?
