What is configure to order?
Configure to order means a customer selects from valid, predefined options (sizes, materials, features, add-ons) and the manufacturer builds that specific combination on demand. The building blocks are known in advance, so there is no new engineering for each order. Think of a machine offered in several frame sizes, motor options, and finishes: every combination is buildable, but the unit is only assembled once the order is confirmed.
How is CTO different from make to order and engineer to order?
The three models differ by how much is decided before the order arrives:
- Make to order (MTO): a standard product is manufactured after the order, but with little or no configuration.
- Configure to order (CTO): the product is assembled from predefined options and rules chosen by the customer. No new engineering.
- Engineer to order (ETO): the product is designed or engineered specifically for the order, so each job can be unique.
CTO gives customers meaningful choice while keeping production predictable, which is why accurate configuration and pricing rules matter so much.
Why is configure-to-order quoting hard?
The difficulty is not making the product, it is quoting it correctly. As the number of options grows, the number of valid combinations grows much faster, and so does the chance of quoting an invalid mix or the wrong price. Teams often manage this in spreadsheets that only a few senior people fully understand, which slows quoting and creates single-person risk. A small pricing or option error on a CTO quote can quietly erode margin on every unit.
